AI Startup Raises $12 Million on Strength of Demo That Investors Were Never Allowed to Try
The company, which builds AI agents for enterprise workflows, says the demo 'speaks for itself' and has requested that interested investors not touch the keyboard.

PALO ALTO — Enterprise AI startup AgentFlow has raised $12 million in seed funding, the company announced Thursday, based largely on the strength of a product demonstration that no investor in the round was permitted to interact with directly.
“The demo speaks for itself,” said CEO James Torrance, who ran the demonstration himself for all 23 investor meetings.
The demo, which Torrance has shown 23 times, depicts an AI agent automatically processing invoices, updating a CRM, and sending a follow-up email, all within approximately 90 seconds.
“It’s completely autonomous,” said Torrance, who was sitting directly in front of the keyboard during the demonstration.
When one investor asked to try the product herself, Torrance explained that the system was “in a calibration phase” and that early access would be “opening up soon.” The investor participated in the round.
The $12 million will be used to “productionise the demo,” according to the company’s pitch deck, a phrase which appeared in the document twice and which Torrance declined to explain further.
At press time, AgentFlow had announced a waitlist.
